Ask your AI a simple question — which of my customers are likely to expand this quarter? — and it will answer with total confidence. It will also be wrong, because it does not know what you call a customer, what you count as expansion, or which of the four Acme records in your stack is the real one.

Anthony Enrico and LeanScale CTO Jake Toepel gave this talk to a room of B2B SaaS and AI CEOs and CROs at the Updata Partners CEO Summit, and it landed hard enough that they recorded the whole thing. The argument: your AI strategy is not a model problem, a budget problem, or a prompting problem. It is a data model problem, and it is the only part of the stack the vendors are not going to solve for you.

They walk through the two layers that fix it — the semantic layer, where your business logic finally gets written down and owned, and the context graph, where your records actually connect — plus the maturity curve, the tokenomics argument nobody is ready for, and a ten-week roadmap you can copy. More than half of that roadmap is alignment, not engineering.

WHAT YOU'LL LEARN

Why a smarter model will never draw you the map — the difference between horsepower and context, and which one is actually yours to solve

A ten-week deployment roadmap, the five roles you need in the room, and the two mistakes that kill the project

ABOUT THE GUEST

Jake Toepel is co-founder and CTO of LeanScale, where he builds the AI operations layer that sits underneath go-to-market — the semantic layer that resolves a client's scattered data into a single source of truth, and the context graph that connects it. He and Anthony Enrico worked together at Emailage before founding LeanScale, and this conversation is the talk the two of them gave to a room of Series A through C CEOs, CROs and CMOs at the Updata Partners CEO Summit.

ABOUT THE LEANSCALE PODCAST

The LeanScale Podcast is the show for GTM operators building the next generation of revenue infrastructure. Hosted by Anthony Enrico, co-founder of LeanScale, we go deep with the people actually doing the work — RevOps leaders, CROs, CMOs, founders and operators at B2B SaaS and AI companies.
