Diagnose your team’s problems with the Waterline Model

Podcast cover

Worklife with Molly Graham

The Waterline Model provides a diagnostic framework for identifying the root causes of team dysfunction by categorizing problems into four distinct layers: structure, dynamics, interpersonal, and individual. When teams struggle, leaders often incorrectly default to blaming individuals; however, most issues originate in the top layers. Structural clarity—defining vision, goals, and roles—is the most critical foundation, as unclear expectations inevitably lead to wasted effort. If structure is sound, the focus shifts to team dynamics, such as cultural norms and decision-making patterns. Only after addressing these systemic factors should leaders examine interpersonal conflicts or individual performance gaps. By following the rule to "snorkel before you scuba," managers can avoid the common trap of replacing personnel without fixing the underlying environment, ultimately creating more effective and aligned teams.
