Struggle is part of the price you pay, he says, and his own worst stretch came right after he took the top job.

A Note from James:

Carlos Gutierrez was diagnosed with ADHD at 65.

Sixty-five.

By then, he had already run Kellogg. He had already served in George W. Bush’s Cabinet as Secretary of Commerce.

And only then did someone explain the procrastination, the disorganization, and those stretches where he could lock onto one thing for weeks and almost nothing else existed.

I know that feeling a little too well.

Carlos left Cuba as a kid after his father basically told off Che Guevara. He went to community college and got Ds and Fs in almost every class except public speaking.

Then he went from selling cereal out of a truck in Mexico City to running the entire company.

Eventually, he went to Washington and ran a department where trade was one of the biggest parts of the job.

So of course I had to ask him about tariffs.

Carlos is not a big tariff guy. He thinks broad tariffs raise prices and hurt businesses. But he also said something about Trump that I didn’t expect.

Trump approaches the executive branch more like a CEO. He makes decisions and expects them to get implemented. And Carlos thinks that could permanently change what voters expect from future presidents.

Then there’s China.

Carlos told me that when the United States showed up to a negotiation, we might have 20 or 25 things we wanted.

China would have one.

One.

And that completely changes the negotiation.

His new book is Sheer Will: Learning to Lead When There Is No Path.

At the end, I asked what he would tell a 25-year-old trying to build a career today.

His answer is basically the opposite of a lot of what I’ve written over the last decade.

And he might be right.

Here’s Carlos Gutierrez.

Episode Description:

Carlos Gutierrez’s career did not follow an obvious path.

His family fled Cuba when he was a child. He struggled academically, never finished college, joined Kellogg in Mexico as a sales representative, and eventually became the youngest CEO in the company’s history. From there, he entered government as President George W. Bush’s Secretary of Commerce.

His new memoir, Sheer Will: Learning to Lead When There Is No Path, is about what happened between those milestones.

James begins with a discovery Carlos made much later: at 65, he was diagnosed with ADHD. Looking backward, behaviors that once seemed like weaknesses suddenly made more sense. So did some of his strengths—especially the ability to hyperfocus intensely on a problem for weeks.

That leads into leadership.

Carlos describes the mistakes he made after becoming CEO, including hiring people who looked right on paper but never fit Kellogg’s culture. He eventually stopped trying to behave the way he thought a CEO was supposed to behave and began relying more heavily on experience, instinct, and his understanding of people.

James then asks what changed when Carlos moved from business into government.

His distinction is blunt: business is ultimately judged by results; politics is heavily shaped by perception. At Kellogg, he could make a decision and execute it. In Washington, authority was divided across Congress, agencies, departments, political constituencies, and the White House.

That experience gives Carlos a different lens on today’s trade policy.

He explains why he opposes broad tariffs, how the Commerce Department traditionally approached trade disputes, and what he learned negotiating directly with China. One lesson stands out: the Chinese side often arrived with one or two priorities, while the American side arrived carrying a long list of demands from different industries.

Focus gave China leverage.

Carlos also describes canceling a planned trip to China when officials tried to remove intellectual-property rights from the agenda, why calm can be more effective than anger in those negotiations, and the cultural differences that complicate agreements even after everyone signs a contract.

The conversation eventually returns to leadership at a much more personal level.

As Carlos rose through Kellogg, success increasingly required decisions that would disappoint people. His father had given him a rule: if you cannot make the tough decisions, somebody else should have your job.

Carlos took that seriously—but he also learned that firmness and empathy are not opposites.

Near the end, James asks what Carlos would recommend to a young person starting a career today.

Carlos does not say start a company.

He says that if you find a company whose people and products you believe in, consider staying. Think about where ten years of learning, relationships, responsibility, and institutional knowledge might take you instead of constantly optimizing for the next two years.

For someone who reached the top of Kellogg without a college degree, it is advice built less around credentials than around patience, self-knowledge, and sheer will.

What You’ll Learn:

How an ADHD diagnosis at 65 changed the way Carlos understood both his weaknesses and his strengths.
What took him from selling cereal in Mexico to becoming Kellogg’s youngest CEO.
Why he eventually stopped trying to lead the way a CEO was “supposed to” and began trusting experience and intuition.
How leadership changes when success requires making decisions that will disappoint people.
Why Carlos sees business as driven by results while government is far more constrained by politics, process, and perception.
What years of negotiating with China taught him about focus, leverage, patience, and cultural differences.
Why he opposes broad tariffs even when he believes trading partners are behaving unfairly.
Why his advice to young people is to consider staying with a great company long enough for compounding experience to matter.
