Measuring platform ROI without vanity metrics: DORA + reliability + cost - Shalini Sudarsan
Platform Engineering
Platform engineering teams often struggle to justify their return on investment (ROI) because they rely on vanity metrics like ticket counts or adoption rates rather than business outcomes. A defensible ROI framework centers on three pillars: DORA metrics for delivery speed, reliability for risk exposure, and FinOps for cost efficiency. Transitioning from a medium to an elite DORA performer can unlock 15-25% of engineering capacity, effectively providing an organization with seven to twelve additional full-time engineers without increasing headcount. By calculating the sum of capacity unlocked, incident costs avoided, and cost efficiency deltas—then subtracting the platform investment—teams can present a clear financial narrative to leadership. Implementing this strategy requires a disciplined 90-day plan focused on instrumenting data, establishing a 90-day rolling baseline, and publishing quarterly reports that prioritize outcomes over activities.
