To unlock ROI, leaders must prioritize end-to-end process outcomes over simple task automation. Applying the "Defend, Extend, Upend" framework allows organizations to categorize AI initiatives based on their strategic intent, managing them as cost centers, profit centers, or high-risk innovation bets accordingly. With 80 to 95% of organizations reporting a lack of financial value from AI, success requires moving beyond superficial productivity metrics to address the organizational change and process re-engineering necessary to drive measurable, long-term business impact.
